Engineering Manager Spreadsheet vs Dedicated Tool: An Honest Comparison

Almost every Engineering Manager starts with a spreadsheet. A tab per person, columns for goals and 1:1 dates, a running notes column that gets progressively wider until it's unreadable. It's free, it's flexible, and it works — right up until it doesn't.
The honest version of this comparison isn't "spreadsheets bad, software good." Plenty of EMs run good teams from a spreadsheet for years. What matters is knowing which specific failure modes a spreadsheet has, and whether you've hit them yet.
Where the spreadsheet genuinely wins
It costs nothing and needs no approval. No procurement, no security review, no per-seat conversation with your manager. For an EM who wants to start tracking something on a Tuesday afternoon, that matters more than any feature list.
It bends to exactly your process. Every team's needs differ, and a blank grid accommodates all of them. Dedicated tools are opinionated — that's their value, and also their cost. If your process is genuinely unusual, an opinionated tool will fight you.
You already know how to use it. Zero learning curve, and nothing to migrate if you abandon it.
It's yours. Your notes about people are sensitive. A file in your own Drive has an obvious owner and an obvious blast radius.
If you have three reports and a clear head, a spreadsheet is a perfectly reasonable answer. Don't let anyone sell you otherwise.
Where it breaks
The failures aren't about features. They're about what a grid structurally can't do.
It has no memory of when things happened
A spreadsheet stores state, not history. You update the "current focus" cell and the previous value is gone. That's fine for a shopping list and fatal for performance management, because the entire value of a record is being able to say "here's what changed, and when."

Notes and patterns don't coexist
You can store 1:1 notes in a cell. What you can't do is ask "has Priya's mood trended down over the last three months?" or "who haven't I met with in five weeks?" — because answering that means reading forty cells and holding them in your head.
The information is technically present and practically inaccessible. That's the core problem: a spreadsheet is a storage format pretending to be a system.
It only knows what you type into it
Your team's work leaves traces — PRs opened, reviews given, commits merged. A spreadsheet can't see any of it, so every data point is manual entry. Which means the moment you're busy, the record stops. And you're busiest exactly when the record matters most.
It rots quietly
Nobody decides to stop maintaining the spreadsheet. You just miss a week during a launch, then two, and three months later the "last 1:1" column is a museum of dates that were true in March. There's no prompt, no gap detection, nothing that surfaces its own staleness.
The tell: you open it before a 1:1 and skim it, then close it and rely on memory anyway. At that point it isn't a system, it's a comfort object.
It doesn't survive you
When you go on leave or change teams, a spreadsheet full of shorthand is close to useless to whoever picks up your reports. The context that made it meaningful was in your head, not the file.

The honest decision rule
Don't switch because a blog post told you to. Switch when you recognise one of these:
You have more than five reports. The maintenance cost of a spreadsheet scales linearly with headcount while your available time doesn't. Somewhere around five to six people, the manual entry stops happening.
You've been through one performance cycle and it hurt. If you spent a weekend reconstructing eight months from Slack scrollback and memory, that's the cost you're actually comparing against — not the monthly price.
You can't answer "who needs my attention this week?" without thinking hard. A working system answers that in one glance. If yours requires analysis, it isn't doing the job.
Your notes stopped being current. Not "the format is imperfect" — actually stale. That's the point where the spreadsheet has quietly become a liability, because you're making decisions on old information while believing you have a record.
If none of those are true, stay where you are. Seriously. Tool-switching has a real cost and "it feels a bit messy" isn't a good enough reason.
What switching actually costs
Worth being straight about this, because tool comparisons usually aren't.
You lose the flexibility. A dedicated tool has opinions about what a 1:1 is and what an impact story looks like. If your process is genuinely different, you'll be working around those opinions rather than with them.
There's a migration. Not enormous — most of what's in the spreadsheet is current state, which is quick to re-enter — but the historical notes usually don't come across cleanly, and honestly most of them aren't worth moving.
It's another subscription. For an EM paying personally rather than expensing it, that's a real consideration and not a trivial one.
Adoption isn't automatic. A tool you don't open is worse than a spreadsheet you do. If you switch, commit to using it for one full performance cycle before judging — the value shows up at review time, which is precisely when a spreadsheet is least useful and a system is most.
The underlying difference
A spreadsheet records what you tell it. A system built for the job notices things you didn't tell it — a 1:1 that hasn't happened in five weeks, an engineer whose impact log went quiet, a goal that hasn't moved since the quarter opened.
That distinction is the whole comparison. Everything else is preference.
